The complete guide to workflow automation tools
Pick a workflow automation tool by how it counts a billable step and who will own each automation, because both decide the real cost more than the list price.

This guide is for operations, RevOps and IT people at companies somewhere between their first Zap and their first integration architect. You probably have automations running already, some built by people who have since left. The usual questions: which tool to standardise on, why the bill jumped, and who fixes a flow that breaks at 2 a.m.
By the end you should be able to tell workflow automation apart from RPA, AI agents and full integration platforms, compare the main tools on how they actually bill, spot the limits that cause silent failures, and set up a small program with owners, names and monitoring. We include a worked cost example for one workflow on three tools, using list prices as of October 2026.
Our position: sticker price matters little at small scale. What matters is the unit each vendor counts, how your workflows multiply it, and whether anyone owns the result.
Summary
- Workflow automation connects SaaS apps through APIs on a trigger-then-actions model. It is a different thing from RPA, AI agents and enterprise iPaaS, and the price models follow from that.
- The billing unit varies by vendor: Zapier counts tasks, Make counts credits, n8n counts whole executions, Workato counts tasks under a quoted contract, and Power Automate licenses users and bots.
- The same workflow can differ several-fold in list cost depending on loops, polling and how the trigger is billed.
- The limits that hurt most are run-history retention, polling intervals, platform request caps and flows that get switched off for inactivity.
- Governance is mostly about ownership: a named owner, service-account credentials, and an inventory. Vendor SOC 2 reports do not cover your own configuration.
- n8n’s self-hosted edition is free to run for internal business use, but its license is not OSI open source, and several team features need a paid key.
- Graduate to a full iPaaS or to code when you need environments, version control, high volume or guaranteed delivery, not when the tool merely feels cluttered.
1. What workflow automation is, and what it is not
A workflow automation tool listens for an event in one system (the trigger) and then runs a sequence of steps against other systems (the actions). A new form fill creates a CRM contact, posts to Slack and appends a row to a sheet. The tool holds the API credentials, maps fields and keeps a run history. We call the category iPaaS-lite: the integration-platform idea, sized for business teams.
Triggers come in two kinds. A webhook (instant) trigger is pushed to the tool by the source app the moment something happens. A polling trigger means the tool asks the source app on a schedule whether anything changed. The difference matters for latency and, on some tools, for cost. We come back to it in chapter 4.
How it differs from the neighbours
RPA (robotic process automation) drives a user interface the way a person would: clicking, typing, reading screens. It exists for systems with no usable API. Microsoft sells it inside Power Automate as “desktop flows”, attended (running alongside a user) or unattended (running on its own machine), and licenses unattended bots separately from cloud flows.11 Source: Microsoft, “Power Automate pricing”, accessed Oct 2026. Microsoft says checkout prices may differ from those shown. If your target system has an API, you do not want RPA.
AI agents decide their own next step using a language model, within the tools you give them. A workflow automation runs the steps you drew, in the order you drew them. Most automation vendors now offer AI steps inside workflows, and several bill them at a higher rate than a normal step.22 Source: Zapier, “Plans & Pricing”, accessed Oct 2026. Covers plan features, polling intervals, audit log retention, task definition and pay-per-task multipliers. 33 Source: Workato Docs, “Tasks”, accessed Oct 2026. AI by Workato steps count as more than one task; the rate is set by contract. An AI step inside a fixed workflow is still a workflow.
Full iPaaS (integration platform as a service) such as Workato sells to IT and integration teams. The pitch is governance, API management, event streaming and enterprise contracts. Workato publishes no list prices and tracks consumption “by capability”, with editions sold through sales.44 Source: Workato, “Pricing”, accessed Oct 2026.
Native automation lives inside one application. HubSpot workflows and Salesforce Flow can do a lot without any third-party tool, provided the work stays mostly inside that CRM.
For the line between fixed workflows and model-driven agents, see the complete guide to AI agents in enterprise operations.
When the input is a scanned invoice or a PDF rather than a form, see the complete guide to intelligent document processing.
2. The main tools compared
Six options cover most of what a growing company will consider. The table compares what each vendor publishes about itself as of October 2026. Where a vendor publishes nothing, we say so.

| Tool | Billing unit | Entry paid list price | Hosting | Notable limits or conditions |
|---|---|---|---|---|
| Zapier | Task (each successful action step) | Professional: $19.99/mo billed annually, $29.99 monthly, for 750 tasks2 | Vendor cloud, AWS in the US7 | Polling every 15 min on Free, 2 min on Professional, 1 min on Team2 |
| Make | Credit (1 per module operation by default) | Core: $12/mo at the 10,000-credit tier8 | Vendor cloud, EU or US region chosen per organization9 | Trigger uses a credit on every run, even with no data6 |
| n8n Cloud | Execution (one full workflow run) | Starter: €20/mo billed annually, 2,500 executions5 | Vendor cloud on Azure in the EU10 | 5 concurrent executions and 7-day log retention on Starter5 |
| n8n self-hosted | Execution (paid tiers); free Community edition | Business: €667/mo billed annually, 40,000 executions5 | Your infrastructure | Community edition lacks SSO, Git, environments, sharing11 |
| Microsoft Power Automate | Per user or per bot licence | Premium: $15.00 per user/mo, paid yearly1 | Microsoft cloud | Microsoft 365 licences cover standard connectors only12 |
| Workato | Tasks and other usage metrics under contract | No public list price4 | Vendor cloud | Triggers and control-flow steps not counted as tasks3 |
| HubSpot workflows | Included in the subscription | Requires a Professional or Enterprise hub13 | HubSpot | Custom code and webhook actions need Data Hub Professional or Enterprise13 |
| Salesforce Flow | Included in the platform | Part of the Salesforce subscription | Salesforce | Schedule-triggered flows capped per 24 hours per org14 |
Zapier
Zapier is the easiest first tool. Team adds up to 25 users, SAML SSO (single sign-on through your identity provider) and a six-month audit log. Enterprise adds unlimited users, SCIM provisioning (automatic user creation and removal from your identity provider), a one-year audit log and custom data retention.2
Make
Make draws scenarios as a visual graph with explicit branching and looping. It bills in credits, which replaced operations as its unit; by default one module operation equals one credit, and some AI modules use more.1515 Source: Make Help Center, “Credits”, accessed Oct 2026. Credits replaced operations as the billing term; Make says existing plans and prices were unchanged. The Free plan includes 1,000 credits a month. Paid plans scale by monthly credit volume, and annual billing is cheaper than monthly.1616 Source: Make, “Pricing & Subscription Packages”, accessed Oct 2026. Free plan credits, annual discount, 25% surcharge on extra credits and scheduling intervals.
n8n
n8n is the developer-friendly option, on n8n’s cloud or your own servers. It bills per execution, so a 30-step workflow costs the same as a 3-step one.5 Its license is covered in chapter 5.
Microsoft Power Automate
If your company lives in Microsoft 365, Power Automate is probably already licensed for standard connectors. Premium connectors, which reach business systems outside Microsoft 365, need a Premium licence or a Process licence.12 Process ($150 per bot per month, paid yearly) covers unattended RPA and gives a single flow its own capacity.1
Workato
Workato is the step up when IT takes ownership of integrations. Its editions are Standard, Business MCP, Enterprise MCP and Workato ONE, all quoted by sales.4 It is not for a ten-person team that wants a card on file.
Native CRM automation
HubSpot workflows require a Professional or Enterprise subscription on one of its hubs, and the custom code and webhook actions sit behind Data Hub Professional or Enterprise.13 Salesforce Flow is built in. Native automation should be the default for anything that starts and ends in the CRM, because it avoids a second set of credentials and a second place for logic to hide.

3. How each tool bills a step
Zapier: tasks
A task is a successful action step, including AI by Zapier and Code by Zapier steps. Triggers, polling, and built-in tools such as Formatter, Paths, Filter, Delay, Looping and Storage do not count. Failed actions do not count. A Zapier MCP tool call counts as 2 tasks, and AI steps are priced by model tier.2 Over-plan usage can be billed as pay-per-task at 1.25 times the base rate on annual plans and 2.5 times on monthly plans, and usage pauses at three times the subscribed tasks.2
In our reading, an action inside a loop counts once per item, because each run of that action is a successful step. Check this against your own task history before you budget for it.
Make: credits
Make charges 1 credit per module operation by default and calculates some AI and file-processing modules dynamically.15 Its training material is explicit that the trigger module “will always perform one operation and consume one credit” whether it returns nothing or fifty items. Routers and filters consume no credits.6 Extra credits carry a 25% surcharge over plan credits.16
n8n: executions
n8n counts a single run of a whole workflow as one execution, “regardless of complexity”.5 Loops, branches and twenty API calls inside one run are still one execution. This is the most forgiving unit for complex workflows and the least forgiving for very simple, very frequent ones, where Zapier’s free triggers and filters can win.
Workato: tasks under contract
Workato’s documentation says triggers never count as tasks. Each action step counts as one task, control-flow steps (IF, loops, stop, error handling) do not, steps inside a loop count once per iteration, and a bulk or batch action counts once however many records it moves.3 Successfully executed steps still count when a job later fails.3
Power Automate: licences and request limits
Power Automate is licensed per user (Premium) or per bot or flow (Process), not per step.1 Steps still matter, because each licence carries a daily allowance of Power Platform requests: 10,000 for the Low tier, 200,000 for Medium and 500,000 for High, which Microsoft describes as approximations.1717 Source: Microsoft Learn, “Limits of automated, scheduled, and instant flows”, accessed Oct 2026. Page dated July 17, 2026. Microsoft calls the daily request figures approximations, not guarantees. Premium users sit in the Medium tier; Process licences sit in High.17
That lemma is why we prefer webhook triggers wherever the source app offers them.
4. Limits that bite
Polling intervals
On Zapier, polling triggers check every 15 minutes on Free, every 2 minutes on Professional and every minute on Team and Enterprise.2 Make lists 15 minutes on Free and 1 minute on paid plans.16 Power Automate’s minimum recurrence interval is 60 seconds.17

Run history retention
Run history is your audit trail and your debugger. Zapier guarantees at most 60 days of Zap run data and displays up to 10,000 runs; it recommends exporting history if you need more.1818 Source: Zapier Help Center, “View and manage your Zap history”, accessed Oct 2026. n8n Cloud keeps execution logs for 7 days on Starter and 30 days on Pro.5 Power Automate retains runs for 30 days.17 Log important runs to your own store.
Rate limits and request caps
Every SaaS API you call has its own rate limits, and your automation tool adds a second layer. Power Automate caps Power Platform requests at 100,000 per 5 minutes on top of the daily allowances above. A flow that is throttled consistently for 14 days is turned off.17 Salesforce caps schedule-triggered flow interviews at 250,000 per 24 hours or the number of user licences times 200, whichever is greater, with each record returned by the flow’s query creating one interview.14
Error handling and retries
Zapier’s autoreplay retries failed steps up to 5 times over several hours, on Professional plans and higher, and does not send error emails until the final attempt fails.1919 Source: Zapier Help Center, “What is replay?”, accessed Oct 2026. Replays must happen within 60 days of the trigger event. That is helpful for flaky APIs and dangerous for non-idempotent actions, where a retry can create a duplicate record. Design actions so a second run does no harm: search before you create, and use upserts (update-or-insert) where the app supports them.
Flows that switch themselves off
Power Automate may turn off a cloud flow that has not been triggered in 90 days, unless its owner has a premium licence or the flow has a capacity licence. Owners are notified 30 days ahead.17 Quarterly and year-end flows are the usual casualties.
Versioning and environments
On n8n, environments and Git version control are paid features; the Community edition has neither.11 On most iPaaS-lite tools, the “production” automation is edited live by whoever has access. Treat that as a risk to manage, not a feature to enjoy.
5. Security and governance
Automation tools hold credentials to your CRM, billing, email and data warehouse: a concentration of access most companies never review.
Who owns an automation
Every automation needs a named owner: a person who is accountable when it breaks, and a team that inherits it when that person leaves. Tie the owner to a role, not just a name.
Credentials
Connect apps with service accounts or integration users, not personal logins, and give each the narrowest scope the workflow needs. Put shared credentials somewhere you can rotate them. On n8n, external secrets support and credential sharing are not in the free Community edition, which means only the instance owner and the credential’s creator can access a credential there.11
Audit logs and access
Audit logs tell you who changed what. On Zapier they start on Team (six months) and run to one year on Enterprise; SSO starts on Team and SCIM is Enterprise-only.2 On n8n, SSO through SAML or LDAP is missing from the Community edition.11 If your security policy requires SSO for every SaaS app, that requirement alone sets your minimum tier.
Vendor attestations and data residency
A SOC 2 report is an independent auditor’s opinion on a vendor’s security controls; Type II covers how they operated over a period. Zapier says it is SOC 2 Type II and SOC 3 certified, with the SOC 2 report available under NDA, and that it stores data on AWS in the United States.7 Make says it has completed a SOC 2 Type II audit and runs an ISO 27001 certified program.2020 Source: Make, “Security”, accessed Oct 2026. Make lets you choose an EU or US region per organization, and the choice cannot be changed after creation.9 n8n says it is audited annually against SOC 2, shares the full report only with enterprise customers and publishes a SOC 3 report; n8n Cloud is hosted on Azure in the EU.10
None of these reports cover how you configured the tool.
The n8n license, in plain terms
n8n’s core code is under the Sustainable Use License. It lets you use and modify the software “for your own internal business purposes or for non-commercial or personal use”, and lets you distribute it only free of charge for non-commercial purposes. Files marked “.ee” are excluded and need a separate n8n Enterprise License.2121 Source: n8n on GitHub, “LICENSE.md”, accessed Oct 2026. Sustainable Use License, Version 1.0, with the .ee carve-out. Running n8n internally to automate your own company is the intended use. Embedding it in a product you sell, or hosting it for clients, is where you need to read the license with counsel. This is a description of the terms, not legal advice.
Automation platforms widen your attack surface in ways a security test should cover; see the complete guide to penetration testing for SaaS companies.
6. A worked cost example
Here is one workflow priced on three tools. The prices are list prices as of October 2026. The arithmetic is ours, built on each vendor’s published rules, and real bills will differ with taxes, currency, discounts and how you build the workflow.

The workflow
A website demo-request form posts to the tool through a webhook. The workflow then:
- Filters out existing customers.
- Calls an enrichment API over HTTP.
- Creates or updates the contact in the CRM.
- Creates a follow-up task for the account owner.
- Posts a message to a sales Slack channel.
- Appends a row to a reporting sheet.
That is one trigger, one filter and five actions. Assume every submission passes the filter.
At 1,000 submissions a month
Zapier. The trigger and filter are free, so each run uses 5 tasks: 5,000 tasks a month. The Professional 5,000-task tier is $89.00 a month billed annually, or $133.50 billed monthly. Team at the same volume is $119.00 a month billed annually.2222 Source: Zapier, “Plans & Pricing”, accessed Oct 2026. Task-tier ladder; Team starts at 2,000 tasks a month. List prices in USD.
Make. Each run uses 1 credit for the trigger and 1 for each of the five action modules; the filter is free.6 That is 6 credits per run and 6,000 a month, which fits the Core plan’s 10,000-credit tier at $12 a month.8
n8n Cloud. Each run is one execution: 1,000 a month. That fits Starter’s 2,500 executions at €20 a month billed annually.5
At 5,000 submissions a month
Zapier. 25,000 tasks. The 20,000-task tier is too small, so the next is 50,000 tasks at $289.00 a month billed annually on Professional.22
Make. 30,000 credits. Make’s published material we could verify prices only the 10,000-credit tier, so we leave this figure out rather than guess.8
n8n Cloud. 5,000 executions, which needs Pro (10,000 executions) at €50 a month billed annually.5
| Volume | Zapier (Professional, annual) | Make (Core) | n8n Cloud (annual) |
|---|---|---|---|
| 1,000 runs/mo | 5,000 tasks: $89.00/mo | 6,000 credits: $12/mo | 1,000 executions: €20/mo (Starter) |
| 5,000 runs/mo | 25,000 tasks: $289.00/mo | 30,000 credits: tier price not verified | 5,000 executions: €50/mo (Pro) |
What changes the answer
- Polling instead of a webhook. If the form tool only offers polling, Make’s trigger charges a credit per check (chapter 3). Zapier does not bill polling.2
- Loops. Add a step that loops over ten line items per run, and per-step tools multiply by ten. Workato counts each iteration; n8n still counts one execution.35
- Governance. If you need SSO, the Zapier comparison moves to Team or Enterprise and the n8n comparison moves toward Business or Enterprise.25
- People. Self-hosting n8n moves cost from the invoice to the engineer who patches and backs it up. We have not priced that, because it depends entirely on your team.
The cheapest column at low volume is not necessarily the cheapest at high volume, and the cheapest invoice may not be the cheapest system.
7. Building a first automation program
A program here means four habits, not a committee.
Inventory
List every automation across every tool, native CRM workflows included. For each, record the trigger, the systems it writes to, the owner, the credentials, monthly volume and what breaks if it stops. A spreadsheet is enough to start.
Naming
Use one convention everywhere so a name tells you what a flow does and who owns it. A workable pattern is team, source, destination, purpose and owner: “RevOps | Webform > HubSpot | Demo request routing | owner: jdoe”. Put the same prefix on folders.
Owners and change control
Assign an owner and a backup to each automation. Decide which automations are “critical”, meaning revenue or customer data depends on them. For those, require a second person to review changes and keep a copy of the previous version before editing, since many tools edit production live.
Monitoring
Send failure alerts to a shared channel, not to the builder’s inbox. Review error rates and task or credit consumption monthly; a sudden rise usually means a loop or a polling trigger, not growth. Log the outcome of critical runs to a place you control, because vendor run history expires (chapter 4).
Where to put each kind of work
- Logic that starts and ends inside the CRM: native automation.
- Cross-app glue at moderate volume: your chosen workflow tool.
- Anything handling regulated data, high volume or money movement: a reviewed design, possibly code.
When to graduate to a full iPaaS or to code
Move up when at least one of these is true:
- You need separate development and production environments with version control, and your current tier does not offer them.
- Volume makes per-step billing larger than the cost of engineering time.
- You need guaranteed delivery, ordering or replay beyond what the tool’s retries provide.
- IT or security requires central API management, audit and access control across many teams.
- The workflow is really an integration product your customers depend on.
Do not graduate because the tool looks messy. Messy is an inventory and naming problem, and a new platform will inherit it.
For where automation fits among the rest of your systems, see the complete guide to building a B2B revenue stack.
8. Mistakes we see most
- Choosing on entry price. The entry tier tells you almost nothing. Model your top five workflows in each vendor’s unit before you sign.
- Personal accounts as connections. When the builder leaves, the flow fails or, worse, keeps running with an ex-employee’s access.
- Polling when a webhook exists. It adds latency everywhere and cost on credit-billed tools.
- No idempotency. Retries create duplicate contacts, tasks and invoices. Search before create.
- Logic split across three places. The same lead-routing rule in HubSpot, a Zap and a Make scenario will drift. Pick one home for each rule.
- Ignoring dormant flows. Seasonal flows get switched off for inactivity on some platforms and nobody notices until quarter end.17
- Self-hosting without an operator. Unpatched software holding every credential you own is a liability.
- Assuming the license follows the code. n8n’s Community edition is free for internal business use, not for resale or hosting for clients.21

9. The verdict
For most growing companies the right setup is two layers: native CRM automation for anything that lives in the CRM, and one cross-app tool chosen by billing unit and governance needs. Zapier is easiest to adopt. Make is cheapest at modest volume with webhook triggers. n8n wins on complex workflows and control, at the price of running it or paying for governance tiers. Power Automate suits Microsoft 365 shops; Workato suits companies where IT owns integration.
Frequently asked questions
Is n8n open source?
Not in the OSI sense. Its core is under the Sustainable Use License, which allows use and modification for your own internal business purposes or non-commercial use, and files marked “.ee” need a separate enterprise license.21 For running internal automations, it behaves much like open source; for reselling or hosting it for others, read the license carefully.
What counts as a task on Zapier?
A successful action step. Triggers, polling and built-in tools such as Filter, Formatter, Paths, Delay and Looping do not count, and failed actions do not count.2 AI steps and MCP tool calls can count as more than one task.
Why did our Make bill rise when nothing changed?
Usually a polling trigger or a loop. Make’s trigger module uses a credit every time it runs, including runs that find no data.6 Switch to an instant webhook trigger where the app offers one, or poll less often.
Do we need Power Automate Premium if we have Microsoft 365?
Only if your flows use premium connectors or desktop RPA. Microsoft 365 licences cover standard connectors; premium connectors need a Premium or Process licence.12 Premium is $15.00 per user per month, paid yearly, at list price as of October 2026.1
Should we use HubSpot or Salesforce automation instead of a separate tool?
Yes, for logic that starts and ends in the CRM; use a separate tool for workflows that cross several systems. Note that HubSpot’s custom code and webhook actions require Data Hub Professional or Enterprise.13
How long do these tools keep run history?
Zapier guarantees up to 60 days, Power Automate keeps runs for 30 days and n8n Cloud keeps 7 days on Starter and 30 on Pro.18175 Log critical outcomes to your own system if you need longer.
When is it time to move to Workato or custom code?
When you need environments and version control, guaranteed delivery, central API governance or volumes where per-step billing outruns engineering cost. Workato quotes prices through sales, so budget time for procurement.4
